"To become world-class in any field, you need 10,000 hours of practice."
This phrase is one of the most repeated claims in popular psychology. It is motivating, democratic, and fair: hard work determines success, not talent.
There is just one problem. For years, the author of the original study tried to explain that this formula misrepresents his findings.
Where the number came from
In 1993, Anders Ericsson and his colleagues studied violin students at a music academy in Berlin. The students were divided into three groups based on teacher evaluations, and their cumulative lifetime practice hours were calculated retrospectively.
The findings showed a clear trend: by age 20, the top group had accumulated an average of around 10,000 hours of practice. The middle group practiced less, and the bottom group even less.
In 2008, Malcolm Gladwell shared this finding in a popular book, spreading the "10,000-hour rule" around the world.
Ericsson's objection
Ericsson repeatedly and clearly opposed this popularized version. His main objections were:
10,000 was an average, not a threshold
It was a group average. The spread within the group was wide—some students practiced much less, while others practiced much more. Turning an average into a mandatory milestone is a statistical error.
Not every hour is equal
Ericsson did not measure general work or practice, but deliberate practice. Its definition is narrow: practicing right at the edge of your current ability, targeting a specific weakness, receiving immediate feedback, and repeating tasks—often without it being enjoyable.
Playing a piece from start to finish for pleasure does not fit this definition. Slowing down four difficult bars and repeating them fifty times does.
The finding came from a single domain
Violin. A field with fixed rules, immediate feedback, and centuries of teaching tradition. None of these conditions apply to fields like entrepreneurship or management.
What meta-analyses show
A comprehensive meta-analysis published in 2014 calculated how much performance variance deliberate practice actually explains across different fields. The results were striking:

Even in the most favorable domain, practice explains only a quarter of the difference. The remaining three-quarters depend on other factors.
Note: this does not mean practice is unimportant. Explaining 26% of variance with a single variable is huge. It simply means practice is necessary, but not sufficient.
What fills the gap
Starting age
In certain skills, starting early offers an advantage that cannot be compensated for by the same number of hours later on. Brain plasticity during development differs from learning in adulthood.
Quality of instruction
Spending 10,000 hours with bad feedback reinforces bad habits. Deliberate practice relies on a reliable source of feedback, which not everyone can access.
Individual differences

Opportunity and circumstances
10,000 hours means about 9 years at 3 hours a day. Being able to dedicate this time is a privilege requiring financial support, free time, access, and stability. Studies rarely measure these variables, but their impact is huge.
What to focus on instead
Forget the magic number and adopt these three principles instead:
- Set the right difficulty level. Repeating what you can already do comfortably is a warmup, not practice. Growth happens at the edge where you make mistakes.
- Get fast feedback. If you discover a mistake weeks later, most of those weeks were wasted. Tasks you can self-measure are far more efficient.
- Track what you practice, not how long. Saying "I studied for 4 hours today" tells you very little. Saying "I focused on one of my three weaknesses today" actually matters.
